How the Ancients Built Leaders: The Three Levels of the Soul That Still Govern Growth Today
Long before leadership books, MBAs, or performance frameworks, the ancient kabbalists asked a more precise question:
What kind of inner state must a person reach in order to lead wisely, sustainably, and with purpose?
They understood something modern leadership culture often misses. Growth is not driven first by strategy or intelligence. It is driven by the level of consciousness from which a leader operates.
To solve this, ancient wisdom of Kabbalah mapped leadership development through the soul itself. They identified three distinct levels of the human soul, each corresponding to a different way of making decisions, handling power, and navigating growth.
Those levels were called Nefesh, Ruach, and Neshama.
This was not philosophy. It was a practical system for shaping leaders.
Nefesh: Leadership Driven by Survival
Nefesh is the most basic level of the soul. It governs instinct, emotion, and self-preservation. From a leadership perspective, Nefesh is reactive leadership.
Leaders operating primarily from Nefesh:
Make decisions based on fear, urgency, and short-term relief
Seek approval, certainty, and control
Externalize problems and blame circumstances
Avoid discomfort even when they know it’s necessary
The ancients did not view Nefesh as wrong. It was essential for survival. Sometimes, you need to act out of urgency. However, let’s be clear, unless you’re a first responder, you don’t need to react to everything. So they were clear about its limitation: Nefesh cannot sustain leadership at scale.
At this level, leaders may succeed temporarily. They may even build impressive results. But growth eventually stalls because decisions are governed by protection, not purpose.
In business today, Nefesh leadership shows up as:
Constant firefighting
Overwork and burnout
Repeated people problems
Hesitation at major inflection points
The leader feels like events are happening to them. And their team feels it. Right? You feel it? You can often sense a leader who is coming from ego, or pride (let alone anger or fear). Also, you know, deep inside, when a leader (maybe you?) blaming outside circumstances and not taking ownership.
Kabbalah teaches about a higher level of soul. And we all have it:
Ruach: Leadership Guided by Awareness
Ruach represents a higher level of the soul. It is the seat of awareness, values, and emotional intelligence.
This is where leadership begins to mature.
Leaders operating from Ruach:
Recognize their patterns instead of blaming the outside world
Notice emotional reactions without immediately acting on them
Begin aligning decisions with values rather than impulses
Understand that inner state influences external outcomes
The ancients taught that Ruach is the stage where real leadership training begins.
But Ruach comes with discomfort.
Once a leader sees their own tendencies toward control, avoidance, or people-pleasing, ignorance is no longer an option. This is where many leaders stall. Awareness feels productive, but action feels risky.
Ruach without courage becomes analysis paralysis.
This is why so many modern leaders have insight but remain stuck. They have awareness without ascension.
It’s a great step however. Many new students to Kabbalah quickly get to this level of consciousness. They start recognizing their values, negative emotions, and so forth. This recognition and the changes you have to make to get to the next level can be scary.
Neshama: Leadership Aligned with Purpose
Neshama is the highest level of the soul. It represents clarity, meaning, and alignment with a larger purpose.
At this level, leadership is no longer driven by fear or even self-improvement. It is guided by responsibility to something larger than the self.
Leaders operating from Neshama:
Make decisions based on long-term impact, not short-term comfort
Tolerate uncertainty without losing direction
Lead with authority without domination
Act from conviction rather than reaction
The ancients understood Neshama as the soul’s capacity to perceive why one is here, not just how to succeed.
This level does not eliminate fear. It places fear in context.
Fear becomes information, not authority. And you do the importants things in spite of the fear.
The fear never goes away. But that old adage, FEAR is false evidence appearing real. (Is that an adage lol?)
And it really, really feels real.
Why the Ancients Differentiated the Levels
The brilliance of this ancient system was its clarity.
The ancients didn’t expect leaders to “be enlightened.” They expected them to move up the ladder intentionally.
They taught that:
Nefesh governs reaction
Ruach governs awareness
Neshama governs direction
Growth, therefore, was not about fixing personality flaws. It was about operating from a higher level of the soul.
And asking that higher level of soul to help you. You are limitless. The part that is usually aware is a very small part of who you are.
As long as a leader remained in Nefesh, the same challenges would repeat. When they reached Ruach, the patterns became visible. When they accessed Neshama, the patterns dissolved.
Not because circumstances changed, but because the leader did. The leader asked for help from their Neshama, their Highest Self, and acted as if that Higher Self was in control - that higher level of soul is always there to help. We just need to ask.
The Soul as a Leadership Instrument
In this ancient framework, the soul was not a religious concept. It was a navigation system.
Leadership development was therefore an internal discipline before it was an external one.
Modern systems train skills first and hope wisdom follows. The ancients trained consciousness first and trusted that skill would emerge naturally.
Why This Matters Now
Today’s leaders operate in environments of speed, complexity, and constant uncertainty. Strategy changes faster than character. Tools evolve faster than values.
In this context, the ancient model feels less outdated and more necessary.
Leaders who remain stuck in Nefesh burn out.
Leaders who stay in Ruach overanalyze.
Leaders who reach Neshama build lasting impact.
The question is not whether these levels exist. The question is which one is currently running your leadership.
The Only Leadership Question That Endures
The ancients taught that growth is not automatic. It is chosen.
The real leadership question is not:
“How do I grow my business?”
“How do I get rid of fear?”
“How do I become more confident?”
It is this:
Which level of the soul am I leading from—and what discomfort am I willing to face to ascend to the next one?
That question guided leaders thousands of years ago.
It still does today.
